Say "token" in a design review, it will mean one thing, say it in an engineering standup, and it means something totally different.
Two Tokens, One Word Problem
If you work in product design today, you're living a small terminology collision. Say "token" in a design review, and someone might picture color-brand-primary-500. Say it in an engineering standup, and it means a chunk of text an LLM chews on. Same word, two completely different worlds — and as AI moves deeper into the design workflow, that overlap is only going to cause more confusion.
Design tokens are the atomic values of a design system — colors, spacing, type scale, radii — stored as named variables so design and code stay in sync. They're structural. They define what a product looks like and make consistency scalable across platforms.
AI tokens are units of text a language model processes — roughly a word fragment. They're computational. They define how much a model can read or write in a single pass, and they're what you're spending when you call an API.
One is about visual language. The other is about literal language. Both are foundational to their fields, and both are just called "tokens."
Why this matters now
As AI gets woven into design tools — generating component variants, suggesting spacing, writing copy — teams are going to be talking about both kinds of tokens in the same breath, sometimes in the same sentence. "The AI used too many tokens generating our design tokens" is a real sentence someone will say this year.
The cost of getting it wrong isn't hypothetical, either — a misread "token" can mean a designer misjudging an API bill, or an engineer quietly overriding your color system thinking it's just LLM context. Small word, expensive mix-up.
A few ways to keep it clear:
- Qualify it every time. Don't just say "tokens" — say "design tokens" or "model tokens." The half-second of extra typing saves real confusion.
- Watch your docs and prompts. If you're briefing an AI tool on your design system, be explicit that "token" means a design variable, not a text unit — models won't infer that from context alone.
- Consider system-specific vocabulary. Some teams are shifting to "design primitives" or "style tokens" internally, precisely to dodge the overload.
Language collisions like this aren't new — "component," "state," and "theme" all mean different things depending on who's talking. But this one's landing at a moment when design and AI vocabularies are merging fast, which makes the small discipline of qualifying your terms more valuable than usual.
